How I used ChatGPT to Analyze an Inventory Sales Report to Show Me How to Make More Money in 2025
A Dealer in North Carolina allowed me to use his sold inventory data and work with ChatGPT to gain some valuable insights. What I didn’t expect, though, was the end result!
I’ll take you step by step through this process so you too can walk away with a Profitable Plan for 2025!
Step 1: Starting with a Sold Inventory Report
The first step was diving into the data. I logged into my KGI Dealer Solutions DMS and generated a Sold Inventory Report for the entire year of 2024. This report gave me the details I needed: list of vehicles, selling prices, days in inventory, and profits. I exported the report as a PDF (Print to PDF) and saved it for analysis.
I knew I wanted to do more than just glance at the numbers—I wanted actionable insights. That’s where AI came in.
Step 2: Analyzing the Report with AI
With my Sold Inventory Report ready, I uploaded it to ChatGPT, an AI tool I’ve been experimenting with. I asked ChatGPT to help me identify trends and opportunities based on my 2024 data.
Right away it started spouting off observations it drew from the data it was given. Sort of a recap of the past year based on the vehicles that sold.
Two things in that list stood out to me as things AI can recognize quickly but the casual dealer may not. It listed what could impact cashflow AND seasonal trends!
- Inventory Turnover: Older vehicles tended to linger in inventory too long, impacting cash flow.
- Seasonal Trends: It noticed lower profits during the summer months, which then it suggested the dealership could tweak its seasonal stocking strategies.
Step 3: Creating the 2025 Buying Strategy
I was very impressed and wanted more! So from those insights, I asked ChatGPT,
“OK knowing this, if I were going to the auction next week what vehicles and price points should I focus on?”
And boom! Within seconds it was providing valuable, actionable advice.
- Prioritizing Mid-Age Vehicles (5-10 Years Old): These provide a sweet spot between affordability for buyers and manageable reconditioning costs.
- Targeting High-Demand Vehicles: SUVs, trucks, and luxury models were identified as top performers.
- Seasonal Stocking Adjustments: Stock up on SUVs and trucks for winter and focus on sedans and compact cars in summer. (which seems a little obvious but data was backing it up now.)
- Streamlining Older Vehicle Purchases: Older models were only worth it if they had niche appeal or exceptional pricing.
ChatGPT also helped me create an auction buying chart, showing exactly what vehicles to target, their model years, and my ideal price points.
After that prompt Chat asked, “Would you like a detailed breakdown or visualization of these trends to assist with planning?”
Now, I use ChatGPT a lot but was quite impressed it was asking me if it could do more / help more. And so this is when we (yes, I’m saying “we” for me and ChatGPT…) started looking to the future.
Step 4: Projections for 2025
Now that AI had given me the basis of a strategic auction plan. So using that strategy as our projection model we developed potential growth projections.
- Revenue: Estimated to increase by 10-15%.
- Profit: Expected to grow by 15-20%, thanks to better inventory management.
- Efficiency: Average days in inventory could decrease by 20-30%.
These numbers weren’t just exciting—they were giving my dealer a clear roadmap for success!

Step 5: Packaging It All Together
To make the strategy actionable, ChatGPT helped me format everything into a polished PDF document. The guide included:
- A recap of 2024 performance.
- Clear strategies for 2025.
- An auction buying chart with vehicle details and target price points.
The result was a professional, data-backed buying strategy that this dealer can take in to account and reference throughout 2025!

What I Learned
This process taught me a few key lessons besides reenforcing the value and usefulness of AI as a tool:
- Data is King: The Sold Inventory Report was the foundation of everything. Without it, I wouldn’t have been able to make informed decisions. Good data in your DMS will help drive better business decisions in the future.
- AI is a Powerful Partner: ChatGPT didn’t just crunch numbers—it helped me see patterns and opportunities I might have missed. And once it has the data you can continue the conversation. I’m just scratching the surface. It was even suggesting vehicle color and vehicle type budget percentages!
- Planning Pays Off: By taking the time to analyze 2024 and build a strategy for 2025, you can set yourself up to make smarter purchases and boost profitability.
